Another thing I’ve done after the set-up you describe, is to get them in their groups of three and ask them to decide who will be initiator, respondent and coach first. Then I asked the respondents to step out of the room for a minute. I tell the initiators and coaches to read through the scenario and talk together about how they will start the conversation. Then I go into the hall and emphasize to the respondents that all they do is follow the directions — no role play, no making it up, don’t make it easier, but don’t make it harder. I do this in all 3 rounds on the first deliberate practice, then they get a sense that they can do the practice, which creates more safety for them.
